Deciding and being right are two different jobs

The reflex

The discussion and the decision fit into one conversation. The founder would rather sell the offer annually. He says so in the first minute. Product, finance and sales each had an objection. They suddenly become details to sort out afterwards.

Why

The quality of an argument and the responsibility for deciding are not the same thing. One person may know a use, a cost or a constraint the decision owner does not. Everyone’s role has to let that information enter the call. Those contributions can come from experience, from a recent observation, or from a beginner’s question. They do not grant permanent intellectual authority to whoever spoke. An argument can be checked, and can be incomplete, even when it is delivered with confidence.

The person who calls it has to be designated according to the remit and the team’s commitments. They are not necessarily the only one who lives with the consequences; the people affected have to be able to explain what the decision imposes on them.

A preference voiced very early by someone senior can steer the discussion. Gathering the facts and the options first helps avoid that. It is no guarantee of candour: the time available, past experiences, and the chance to answer in writing all count too.

In an emergency, both phases can be short. For a choice that is hard to undo, leave more room for the unknowns. The aim is an informed decision inside the time available, not an identical ritual for every subject.

Try this

For an upcoming decision, say who calls it, when, and on what criteria. Ask for the facts, the options and the objections first. If you are the one deciding, try to give your preference after that round.

Then explain the choice and what is still uncertain. Note the fact or the date that would justify revisiting it. At that check-in, look at which information helped and what was missing.

With no authority over the meeting, you can propose this separation, or send a note to whoever decides.
