The symptom
Several people contribute to a subject, but it stays hard to know who coordinates the next action, or who to ask for a ruling.
The signal
Make the contributions, the coordination and the decisions explicit. A collective responsibility can work if how it is organised is clear.
What’s going on
A list of names does not describe how the work moves. Each person may have a precise task, or may assume somebody else is organising what follows. The problem is not the number of people: it is the ambiguity about the commitments and about what happens when a step gets stuck.
A point of contact helps people find where the subject stands. It can be a person, a pair, or a rotating role with an organised handover. That does not automatically give them authority over every decision, or personal responsibility for every consequence. The group keeps its contributions and its obligations.
A small team prepares a workshop. One person follows sign-ups, another the venue, a third coordinates the preparation check-in. Coordination gathers the information and flags the dependencies; it does not replace the other two people’s work. If the budget has to change, the decision belongs to whoever is mandated for it.
Before naming someone, check their agreement, their capacity, and the access they need. A name with no means can create an invisible load or a point of fragility. Say how to ask for help, flag a delay, and hand over. Someone starting out can coordinate a small remit with identified backing, without having to know everything without asking.

Who coordinates the next check-in, and with what means?
Who rules, and how do we handle absences?
Have the commitments confirmed by the people concerned. If nobody can take the coordination, adjust the scope or ask for a ruling rather than imposing a name.
At the next check-in, look at whether a question found an answer, whether the dependencies were handled, and whether the load is still bearable.
